Not wrong… so if on-chain zap aren’t a solution and LN is heavily dependent on custodians. What’s the solution?

I think custodians are not the dirty word bitcoiners traditionally associate, in the context of payments. Imo it's ok to custody $50-$100 for spending whereas that's absolutely not acceptable for savings (even though many people also choose custodians for savings too sadly)

This. The nuance most miss: custodianship isn't binary. 0 in a lightning wallet for daily spending is pragmatic, not a compromise. The real danger is when 'convenience' creeps into savings territory without intentional boundaries.

What do you do over the $100 threshold though? Run your own lightning node? Or just deal with high fees of L1?

The issue with custodians is they tend to be centralized to only a few. But that is usually due to physical, legal, or informational constraints, which can be overcome with software and good design. It would be good if there were more solutions with better designed information of lightning and eca...
